Procurement is often seen as a numbers game — contracts, suppliers, and cost savings. But in reality, it’s about much more than crunching numbers.

Every Request for Proposal (RFP) presents an opportunity to lay the groundwork for smarter partnerships, innovation, and lasting business impact. And let’s not forget, you need some level of business savvy and emotional intelligence to tie it nicely together with a bow.

So in the end, the real measure of success isn’t just signing the contract — it’s how well those sourcing decisions translate into Return on Investment (ROI), tracking them, and proving your worth.

The Missing Link Between RFPs and ROI

Too often, procurement is treated as a box-checking exercise: collect bids, pick the lowest cost, and move on. This transactional approach might get quick wins, but it leaves money — and opportunity — on the table. The missing link, therefore, is…. ding, ding ding, that’s right – purpose!

When procurement is guided by purpose, it is closely aligned with the company’s strategic goals, marketing priorities, and customer needs. Every RFP should be more than a sourcing event. It can become an investment in growth, reputation, and competitive advantage if you let it.

And on the flip side, it can also do as much damage as it does good. Creating a fair RFx environment is key to bringing suppliers back to the table for additional engagements.

It only takes one bad experience for you to be black listed to have all your RFx events rejected.  And that’s a position you’d rather not end up in. It’s one of those holes, you’ll have a very hard time digging your way out of (if ever at all).

  • Stronger Partnerships: The best suppliers aren’t just vendors; they’re collaborators. Purpose ensures we evaluate them for creativity, cultural fit, and shared vision.
  • Measurable Impact: ROI goes beyond dollars saved. It’s about more effective marketing campaigns, efficiencies gained through smarter sourcing processes, and risk reduced through stronger supplier alignment.

In my career, I’ve seen how shifting focus from cost-only to purpose-driven procurement changes the category management and sourcing game

• Launching the first global promotional catalog cut costs by 10% — but its bigger win was streamlining marketing operations across regions.

• At Gilead, a pay-for-performance agency contract tied ROI directly to outcomes, ensuring both sides were invested in success.

• At Amgen, category strategies didn’t just deliver $8.5M in savings — they reshaped how stakeholders viewed procurement as a business partner, not a gatekeeper.

Why Purpose Matters Now More Than Ever

In today’s environment, where every dollar must stretch further and every supplier relationship carries reputational risk, procurement leaders have a responsibility to move from RFPs to ROI with intention. Every day, there is a threat of a new tariff that can drastically change the cost of your materials, shipping, and ability to sell/market goods.

So what does this all mean to the procurement director waiting to release the latest RFx event? It means..

  • Asking better questions during RFP design. If this is the dating phase, you’ll need to think through all the questions that will come up prior to getting married (aka signing the contract)!
  • Engaging suppliers as partners in innovation and ensuring contract compliance.
  • Measuring impact not only in savings, but in outcomes that drive brand and business growth. Sometimes the biggest wins aren’t measured in dollars and cents.

Procurement isn’t just about managing categories — it’s about shaping strategic outcomes. By navigating every RFP with purpose, we bridge the gap to ROI in a way that creates value far beyond cost savings.
